WhatsApp lead management for small business comes down to three habits: every person who messages you gets written down, gets one owner, and gets a next action with a date. Most small firms do none of this. The chat sits in one phone, the lead goes quiet, and nobody notices it died.

Why do small businesses lose leads on WhatsApp?

Because a chat thread is not a record. It is a conversation. Conversations scroll away.

Here is what that looks like in practice. A customer asks for a price at 9pm. The owner is asleep. In the morning there are forty new messages above it. The price question is now on screen three. Nobody replies. Two weeks later the owner spends money on another ad to buy a new lead, while the old one is still sitting there.

Speed is the expensive part. Harvard Business Review research on online sales leads, published as The Short Life of Online Sales Leads, found that most companies do not respond to customer queries nearly fast enough. WhatsApp makes this worse, not better, because customers expect a reply in minutes on a chat app. Official guidance from WhatsApp Business says the same thing in plainer words: respond fast, because leads answered within minutes convert much better.

There are only four real leak points. Once you can name them, you can plug them.

How many people can use one WhatsApp Business number?

This is where most owners get stuck, so it is worth being exact. The free WhatsApp Business app lets you use one number on one phone plus four linked devices, so five in total. That is a device limit, not a team feature. Everyone is looking at the same single inbox with no way to say who is handling which chat. Sinch documents these limits clearly.

The WhatsApp Business API is the other option. It is not an app you install. It is a connection that a provider gives you, and it allows many agents on one number, each with their own login and their own assigned chats.

One more thing about the app. Whoever holds the SIM holds your customer list. If that person leaves, your leads leave with them. Which details should you log for every lead?

Six fields. Not twenty. I have watched owners abandon a beautiful thirty column sheet in nine days because filling it was slower than selling. Six fields can be typed in under a minute on a phone.

Notice that the number field has a format rule. This matters more than it sounds. A sheet full of numbers written as 0300 123 4567, 300-1234567 and 92 300 1234567 cannot be clicked, cannot be de-duplicated and cannot be uploaded anywhere later. How do you build this without buying a CRM?

You can run the whole thing in a Google Sheet, and for a team of one to five people I usually recommend starting there. Not because sheets are better than software, but because a system people actually use beats a system they abandon.

The sheet setup that works

Make one tab called Leads with the six fields above. Add a status column with only four options: New, Talking, Quoted, Closed. Four options, not twelve. Then add one formula column that builds a click to chat link from the number, so you can jump straight into the conversation from the sheet.

The link format is simple. Take the number, remove the plus sign and all spaces, and put it after https://wa.me/. So +923001234567 becomes wa.me/923001234567. In a sheet, a formula that strips the symbols and joins that prefix gives you a working button on every row.

The one daily habit

Sort the sheet by the next action date every morning and work the top of the list. That is the entire discipline. Ten minutes. Everything else in a CRM is decoration on top of this habit.

The honest limit of a sheet: it does not remind you, it does not stop two people replying to the same customer, and it breaks quietly once you pass roughly a thousand active leads or three people working the same number. That is the point where a real system earns its cost.

When do you actually need the WhatsApp Business API?

There is one technical rule that decides this for most businesses, and almost nobody explains it before they sell you software. It is called the customer service window.

When a customer messages you, a 24 hour window opens. Inside that window you can reply freely with any text you like. Once 24 hours pass since their last message, you can no longer send a free message. You must use a message template that has been approved in advance. Twilio’s developer documentation explains the rule and the template requirement in full.

Read that again with your own follow up habits in mind. If you routinely get back to people after two days, the platform is designed to stop you. This is not a bug you can work around by buying a bulk sender. Sending unapproved marketing messages from a normal number is the fastest way to get that number blocked, and you do not get your customer list back.

So the decision is simple. Stay on the free app if one person replies to everything inside the same day. Move to the API when two or more people share the number, or when your follow up genuinely needs to happen on day three.

How do you get more leads into WhatsApp in the first place?

Fix the leaks first. Pouring more leads into a broken bucket just costs more. But once the record and the follow up habit exist, two entry points are worth the effort.

The first is a QR code on things your customers already touch: the invoice, the shop counter, the delivery box, the back of your card. The second is ads that click to WhatsApp. WhatsApp Business now offers lead optimisation for these ads, which aims at people likely to share their contact details rather than people who just open a chat and disappear. Their own small business lead generation guidance reports a 24 percent lower cost per lead compared with ads optimised only for conversations. Worth testing if you already spend on ads.

What should you do this week?

  1. Scroll back thirty days in your WhatsApp Business inbox and write every unanswered buying question into a sheet. This usually finds real money.
  2. Build the six field sheet. Do not add a seventh field.
  3. Fix every number to the plus country code format.
  4. Put one name in the owner column for each lead, even if that name is yours.
  5. Give every open lead a next action and a date. Sort by that date tomorrow morning.
  6. Set your greeting message and away message in the app so a 9pm question gets acknowledged.

Do that for two weeks before you buy anything. You will know exactly which limit you hit first, and that tells you what to buy.
